Omar’s path started in his second year of civil engineering at the Canadian International College in Egypt, when a professor’s industry “talent program” put him to work on real mega-projects in 2013: four years of training across the Middle East and North Africa, on programs of $3 billion and $12 billion, before completing his civil-engineering degree in 2017. Hired as one of just two from a field of roughly 500, he rotated through planning, cost control, commercial and BIM roles, and chose information management as his specialty early, rising to 3D/4D BIM Lead at CCC (2017–2021) and then head of the strategic project-controls team at Cairo’s Madkour Group. Orion’s welcome, and an origin story worth the price of admission: a second-year civil-engineering student in Egypt gets pulled into an international contractor’s “talent program” by a professor who believed students should work early. Four years of training follow (traveling the Middle East and North Africa, rotating through planning, cost, procurement and contracts), so that by graduation, Omar had already worked programs most professionals never touch.

BIM 101 & the Dimensions

Orion asks for the 1-0-1 and gets the cleanest BIM explainer the show has run. Omar prefers “Building Information Management” over “modeling”; a Lego house explains 4D and 5D; and when Orion asks whether teams with P6 schedules and Excel budgets but no model are “doing it backwards,” the answer surprises: real projects start at 5D anyway: budgets come first. Then the kicker: Omar’s first 4D, invented in PowerPoint on a 12-billion-dollar, 4 km × 3 km site.

Why 2D stops scaling

“2D works well for a house, and for three houses. But if you’re talking about 3,000 houses, who’s going to manage this? Who’s going to coordinate it?” The 30-floor tower makes it concrete: a column moved on floor 12 has to reach the engineer on floor 1 before it happens on site. ~10:10

Yes: budgets come first

“In any project, people start with setting the budget… so sometimes it starts with 5D, then 4D, then the 3D model comes after. That’s not a bad scenario, but you’ll be in a better situation if you start with the 3D and link from there.” ~16:30

4D in Practice: Cranes, War Rooms & What-Ifs

The chapter to bookmark. Orion asks how detailed the modeling really gets (cranes? trucks? crews?) and Omar walks a recent >$3 billion program end to end: every 4D engagement starts on a whiteboard (“who will use this, for what, updated how often?”), BIM uses set the rigor, crane placement is held to an 80%-utilization KPI, one-of-a-kind methods get simulated before anyone mobilizes, earned value lives inside the simulation, and what-if scenarios get decided while everyone watches.

The 80% crane KPI

“We try to get the 80% value, the probability that this crane location will be used 80% of the time. If you can keep the crane busy 80% of the project, this is success. That was their KPI.” Daily crane rates make placement one of the most expensive decisions on site. ~26:40

Soft clashes

“You add a truck or an excavator in the simulation with a safety circle around it. Whenever two circles intersect, you know you can’t add more equipment to that area; it’s proven by calculation and by the simulation.” Congestion, disproved before it costs anything. ~31:20

One Model, 66 Subcontractors

Orion maps the camps (owner, JV partners, back office, field, major contractors) and asks who owns this thing. Omar answers from the seat he holds today: a main contractor running 66 subcontractors on one program. The answer isn’t a tool; it’s a strategy set on day one: an ACC folder structure, shared parameters and activity IDs coded into every model, naming conventions agreed before anyone models anything, and a meeting cadence that runs from daily huddles to monthly progress reviews.

The reality check

“The 4D says this facade was installed last month, and it’s not even on site.” The construction team, site cameras and the schedule meet in the same review, and the gaps get refined week by week until everyone reads “done” the same way. ~38:30

“I Inherited a Mess”: the Mid-Project Rescue

The best scenario question of the series so far. Orion role-plays a project director halfway through a giga-project (off schedule, off budget, no 3D model, data in a mess) and asks: is it too late? Omar’s answer comes from a live engagement the previous August: it’s common, it’s not too late, and you don’t start by rebuilding the model. You start with the one issue that hurts most.

“From the 18th of August to the 1st of September, two weeks, we addressed the critical issue and simulated it. There was no 4D structure there, nothing… Now we are back on track in regards to visibility, communication and coordination. No model? Still an answer

If there’s no 3D model at all, he goes “traditional”: integrate the engineering side with the project-controls side (even linking layouts and controls data in 2D), “and come up with integrated data that speaks to each other in terms of issues, concerns and performance.” ~44:10

The Ireland version

A construction-strong client saw 3D as an obstacle: “something that prevents us from progression.” So: start with an Excel solution they like, graduate it to Power BI, automate the emails to each area’s owner. Meet people where they are. ~44:50

Single Source of Truth & the Storytelling Gap

Orion asks for the Power BI secret sauce; Omar (after insisting the real advice is “go talk to people like you”) answers with the operating model behind the dashboards: integrate the silo chain (estimation → planning → controls → procurement → BIM), run a KPI table with named owners and update frequencies, and staff integrators who can speak every discipline’s language. Then he flips the interview and asks Orion the question he keeps hearing from executives: why can’t talented analysts tell stories?

Pick one item and walk it with both owners in the room: for finance, a commitment is actual: “I ordered it, I’m going to pay it.” For cost control, nothing is actual until it’s installed and earned. “Such a conversation brings your reports to life.” ~55:50

The KPI table

Every metric gets four things: the question it answers, an owner, an update frequency, and a data source. “Very simple,” and the starting point for implementing the whole integration process. ~54:10

Not futurism: deployment notes. Omar’s team runs AI agents in production: a claims agent that dug through two years of correspondence and helped compress a two-month claim into about ten days; a submission-QA agent that catches progress running backwards; an ISO-compliance checker; and a quantity-takeoff acceleration that turned a two-month, seven-engineer QS job into three weeks. Orion answers with the data-strategy connection and a quadrant for when AI multiplies you, and when it makes you a menace.

The QS job came back in three weeks instead of two months (Dynamo extracts feeding an AI agent working “as a QS”), “but we added another week just to verify the information. You find a way to accelerate it; you need to make sure it’s right.” ~1:07:30
